We've written before about what the popular raise advice gets right and wrong, and the short version is: the case matters more than the sentence, and your manager is usually your advocate, not your opponent. This piece is the other half, the actual words. Because a raise is not one brave message. It's four separate moments, spread over weeks, and each one has its own job. People fixate on scripting the big ask and then wing the other three, which is backwards, since the other three are where most raises quietly die.
Moment one: requesting the meeting. The job here is small: get compensation on the calendar as a real topic, and give your manager time to prepare, because an ambushed manager defaults to no.
Hi Sam, I'd like to grab 30 minutes in the next couple of weeks to talk about my compensation. Ahead of it I'll send over a short summary of what I've taken on this year so you have it in writing. Nothing urgent, just want to make sure we get to it properly.
Why it works: no apology, no drama, and it announces the written summary, which quietly tells them you're arriving with a case, not a feeling. "Nothing urgent" is doing real work too. It lowers the threat level without lowering the ask.
Moment two: the written case. This is the one your manager forwards upstairs, so write it for the person above them who has never met you. Short. Facts with numbers where numbers exist. Zero adjectives about yourself.
Ahead of our conversation, here's the summary I mentioned. Since January I've taken over the vendor relationships (previously split across two people), shipped the reporting overhaul that cut the monthly close from six days to three, and trained both new hires on our systems. Postings for comparable roles in our market are running $78K to $85K; I'm currently at $68K. I'd like to talk about bringing my compensation to $80K.
Why it works: it names a number, because vague requests get coffee gift cards, and it anchors the number to the market and the work rather than to your rent or your loyalty. Notice there's no "I feel" anywhere in it. Feelings are true and they don't survive being forwarded.
Moment three: the nudge. The meeting happened, your manager said they'd look into it, and then: nothing. Two weeks of nothing. This is the moment most people abandon the whole campaign, because following up feels like nagging. It isn't. Decisions stall in rooms you can't see, and the nudge is how your case stays alive in them.
Hi Sam, checking in on the compensation conversation from the 12th. Is there anything else you need from me to move it along, and is there a rough timeline I should have in mind?
Why it works: it asks for a timeline, which converts "someday" into a date you're allowed to follow up on again, and "anything you need from me" frames you as helping the process rather than pressuring it. Send it two weeks after the meeting, then every two weeks after, same calm register, until there's an answer. Calm persistence is not pushy. Silence is how a yes-shaped maybe decays into nothing.
Moment four: the not-now. "There's no budget right now" or "let's revisit at review time" feels like a wall. It's a door with a slow hinge, and the reply determines whether it ever opens. The wrong reply is "okay, no problem," which archives the whole thing forever.
Understood, thanks for being straight with me. Two things so I can plan: can we set a date now to revisit this, and can you tell me what would need to be true for the answer to be yes then? I'd rather work toward something specific than guess.
Why it works: a date turns "later" into a commitment, and "what would need to be true" makes them name the bar out loud, which converts your raise from a favor they might do into criteria you can visibly meet. When you come back on that date having met them, the no has nowhere left to live. And if they can't name any criteria at all, that's an answer too, the honest kind, and it tells you the raise you're after lives at a different company.
Four moments, four small messages, none of them dramatic. The raise usually goes to the person who was clear at every step and never went away.
